1. Start with rights, not a reference photo
Use buyer-owned artwork, an authorized license or a generic concept that does not copy a protected character. A popular third-party toy can be used to explain size, price position or mechanism, but not as permission to reproduce its character design.
2. Freeze the series architecture
Define the number of regular styles, whether a secret style exists, intended odds, whether one display case should contain a complete regular set, and how duplicates should be handled. These rules affect packing, QC and inventory—not just marketing.
3. Choose the product route before the rarity ratio
- Plush pendant: wearable/tactile route where fabric, face construction, seam quality and hardware are the main controls.
- Vinyl-plush: molded facial detail plus plush body; adds hard-soft junction, paint and weight-balance QC.
- Reversible / transforming plush: two-state product requiring repeated transformation, seam-stress and shape-recovery testing.

5. Separate surprise layers
A program can contain more than one surprise layer: unknown character, rare/secret style, hidden accessory, reversible second state or an inner mini figure. More layers are not automatically better. Each layer should create buyer value without making assembly, labeling, safety or case packing unnecessarily fragile.
6. Control QC at product and case level
Product-level checks may include seams, paint, embroidery, tactile recovery, transformation cycles, moving parts, molded-part alignment, closures and hardware retention. Case-level checks include style distribution, secret-style substitution logic, duplicate rules, barcode accuracy, packed component counts and final assortment.
7. Keep the program tied to the approved sample
